Garage Customer Retention: Software That Notices Who You’re About to Lose

Every garage loses customers it never notices losing. Nobody rings to complain. They just don’t come back, and the diary slowly fills with one-off MOTs instead of familiar names. Torqueflow watches every customer’s visit rhythm, flags the ones drifting away, and gives you the tools to bring them back: automated reminders, owner-approved win-back campaigns, and review requests that fill your Google profile.

The quiet leak in every garage

A garage rarely loses a customer in an argument. It loses them quietly. The Fiesta you’ve serviced for six years books its next MOT somewhere with a slicker booking page. The fleet-adjacent regular moves house and never quite makes the trip back. You find out never, because there’s nothing to find out. The work just isn’t there.

And it’s expensive. Keeping an existing customer costs a fraction of acquiring a new one, and the repeat customers are where the margin lives: the service, the brakes, the advisories they actually book, the cross-sell opportunity when the tyres are low. A one-off MOT customer shops on price. A retained one trusts you with the lot, and that trust compounds into lifetime value no advert can buy.

The threat is organised, too. Booking aggregators court your customer base at exactly the moment it matters, MOT time, and they’re very good at it. We wrote up what BookMyGarage and the dealers taught us about garage customer loyalty, and the short version is: the industry is fighting hardest for exactly the customers you already have.

But most garage management software gives you nothing to fight back with. The customer records sit there. Nothing watches them. Nothing tells you the customer data is quietly going cold, and a spreadsheet won’t ring you when a good customer is six months overdue. That’s the gap Torqueflow closes: retention isn’t a marketing task you remember to do manually, it’s infrastructure that runs underneath the workshop.

Retention you can see

Open your dashboard and the retention widget shows you four numbers at a glance:

  • Lapsed customers: the ones who’ve gone well past their usual visit interval. Your win-back list.
  • At risk: past their usual rhythm, not yet gone. Worth a glance this week, not next quarter.
  • MOTs due: vehicles due for MOT testing in the next 30 days that aren’t yet booked or handled.
  • Reminder delivery rate: whether your reminders are actually reaching people.

No reports to run, no export to build. The churn you could never see is now two numbers on the screen you look at every morning.

A retention score on every customer record

Torqueflow learns each customer’s own visit rhythm from their history and scores them against it, 0 to 100. The customer who comes in every six months like clockwork and is now eight months absent shows amber. Fourteen months absent, red. There’s no generic rule of thumb underneath; each customer is measured against their own pattern, which is the only pattern that means anything.

Next to the score sits their spend over the last twelve months, because loyalty and value are different questions. A £60-a-year regular who never misses is loyal. A £2,000 customer gone quiet is the record that should stop your scroll.

The score never sends anything on its own. It’s customer management intelligence, not automation with a mind of its own. You see who’s slipping, you decide who gets a call, a text, or a place in the next campaign.

Reminders keep the rhythm

The everyday work of retention is done by reminders.

Torqueflow’s are already best in class: automated MOT reminders driven by DVLA data, service reminders timed to each vehicle, sent by SMS, WhatsApp or email to match each customer’s preference, every one carrying a direct booking link. That’s covered in depth on MOT management.

This page is about what happens when reminders aren’t enough. Because some customers drift anyway, and a timely reminder about a car they’ve already taken elsewhere wins nothing back.

Re-engagement campaigns

Win back the ones who drifted

When the lapsed count says you have customers worth recovering, Torqueflow turns it into one owner-approved campaign. You see every eligible customer by name before anything goes. Untick anyone. Edit the message templates, or personalise the offer for this send. Then confirm, and the campaign goes out through the same pipeline as your reminders, on each customer’s best channel, with automated SMS and email doing in minutes what a ring-round would take all afternoon.

The guardrails are the point. Only customers who’ve opted into marketing are included. Anyone who’s asked you to stop is never contacted, on any channel, ever. Nobody gets a second campaign message inside the cooldown window, so win-back never turns into pestering. And the numbers you see are honest: queued means queued, and delivery shows up on the dashboard afterwards.

That’s a genuine difference from bolting a customer relationship management tool onto your garage software. There’s no sync, no exported list going stale, no accidental message to someone who complained last month. The campaign reads the same live customer records the workshop runs on, in real-time.

Review requests

Review requests that fill your Google profile

Retention has a public face: your reviews. The garage with 40 recent Google reviews wins the new customer the garage with 6 doesn’t, and reviews are also what your existing customer sees when they wonder, idly, whether the cheapest quote on the aggregator might do.

Torqueflow asks for reviews the way you’d want it done. A short while after a job is completed and paid, the customer gets one text or email with one link, straight to a branded page offering your Google review request.

There’s a confirmation of who gets asked and when: one ask per job, a cooldown per customer, no invite until the invoice is paid, and any customer can say “don’t ask me again” without affecting their MOT reminder. You switch it on deliberately, with a dry-run preview, and it never messages your back catalogue.

Built-in safeguards

The safety rails are built in.

Marketing to your customer base in the UK comes with rules, and breaking them costs real money. Torqueflow treats compliance as part of the product, not your problem to remember:

  • Marketing consent is opt-in and collected properly, at payment, sign-off or in the portal.
  • Every campaign message carries its own opt-out: reply STOP on SMS, unsubscribe on email.
  • A time is only held once the deposit is paid, so two customers can’t claim the same slot.
  • A customer who stops all contact is excluded everywhere, automatically, with no exceptions.
  • Every send is logged, so there’s an answer if anyone ever asks.

Peace of mind is a retention feature too. The fastest way for a UK independent garage to lose a customer forever is a message they told you not to send.

What it costs

Nothing extra.

The whole retention suite, from the dashboard to the campaigns to the review requests, is included in every Torqueflow subscription. It’s not an add-on, not a separate platform, not a per-message bill you’ll wince at. Your bottom line feels it in kept customers, not a new line of cost. See pricing.

Frequently asked questions

It does the retention job a CRM promises, without being another system. The intelligence runs on the live customer record your workshop already keeps, so nothing is exported, synced or manually updated.

Reminders, yes, on the rules you set. Win-back campaigns, never: you review every recipient and confirm every send yourself. The retention score sends nothing at all.

For win-back campaigns, yes, and Torqueflow only includes customers who’ve given it. Reminders and review requests are follow-up on work you’re doing, so they don’t depend on it. Consent builds naturally as customers accept the prompt at payment or in the portal.

They’re excluded from everything, on every channel, with no exceptions. That promise is enforced twice: once when a campaign list is built, and again at the moment of sending.

Anywhere you choose. For most UK garages that’s their Google Business Profile review link, so every happy customer lands exactly where the next customer is looking.

It isn’t a different idea. It’s the same good practice, reminders, win-backs, reviews, run by software instead of memory. Our guide to keeping customers coming back to your garage covers the strategy side; Torqueflow is what makes it happen every week without anyone finding the time.

See who you’re about to lose.

Book a demo and we’ll open the retention dashboard on real data, walk through a win-back campaign preview, and set up your review destination. About 30 minutes, and you’ll leave knowing exactly how many customers are drifting right now.
